Why Your AI Pilot Failed (And How to Fix It)

Most AI pilots fail not because the tech doesn't work, but because of four predictable mistakes. Here's how to avoid them.

You ran an AI pilot. It went... okay. Maybe it technically worked, but nobody adopted it. Maybe it never shipped. Maybe leadership pulled the plug after three months of "exploring."

You're not alone. Industry data suggests 70-80% of AI pilots never reach production. But the reasons are almost always the same four mistakes—and they're all fixable.

Failure Mode 1: No Clear Success Metric

What happens: The pilot kicks off with excitement. "Let's see what AI can do for us!" Three months later, someone asks "was it worth it?" and nobody can answer because nobody defined what "worth it" means.

Why it kills pilots: Without a metric, there's no way to prove value. And without proving value, there's no budget for the next phase. The pilot dies in a review meeting where someone says "interesting experiment, but we have other priorities."

The fix: Define your success metric before writing a single line of configuration. Good metrics are specific and measurable:

  • Escalation paths: When the agent is uncertain, it asks a human instead of guessing
